Assess implementation effort and rollout

Implementation effort depends on vehicles, processes, interfaces and ongoing operation. Give every supplier the same requirements and make ownership visible.

Separate the project scope

This is a planning structure, not a price list. Suppliers may bundle services differently. Each required item needs a clear owner.

Separate preparation, commissioning and ramp-up

  • Preparation: define process data, carriers, layout, access and vehicle availability.
  • On site: configure, test travel and handovers, train staff and perform agreed checks.
  • Ramp-up: review actual workload, recovery and outstanding acceptance points.

Time spent at the site is not the same as total project duration. Procurement, interface preparation, approvals and stabilization must be considered separately.

Make proposals comparable

Use one specification and ask suppliers to mark compliance, assumptions and exclusions. “Will be integrated” does not establish who implements the other end of the interface.

  • Use the same carriers, fleet size, stations and workflows.
  • Separate required and optional capabilities.
  • Identify customer effort, training and ongoing maintenance.
  • Include a station or process change as a test case.
  • Agree acceptance and unresolved-item handling before work starts.

Assess the operating result

Compare completed work, waiting, interventions and internal support effort against the current process. A new system must solve the operational problem, not merely complete an impressive demonstration.

For a bounded local flow, optional enterprise integration can reduce project dependencies. For a WMS-led operation, reliable feedback may be essential immediately. Evaluate the proposed scope accordingly.
